Synopsis: DSM Fresh Foods Limited, operating under the Zappfresh brand, has signed an MoU with Gohpur Fish Farmer Producer Company Limited to develop an integrated freshwater aquaculture project across approximately 100 acres in Assam. The project is expected to produce around 300 tonnes of freshwater fish annually and marks another step in the company’s strategy to build a vertically integrated seafood supply chain.

DSM Fresh Foods Limited, which operates the direct-to-consumer fresh meat and seafood brand Zappfresh, has announced a strategic aquaculture partnership aimed at strengthening its seafood sourcing network through backward integration.
The company has entered into a Memorandum of Understanding (MoU) with Gohpur Fish Farmer Producer Company Limited for the development of the Assam Aqua Project, a freshwater fish farming initiative located in Gohpur, Biswanath District, Assam.
Project Structure and Scale
The proposed project will be established in Village Jokapora, Gohpur, across approximately 100 acres of land and targets annual production of nearly 300 tonnes of freshwater fish through scientific aquaculture practices.
The initiative will cover the entire aquaculture value chain, including fish seed sourcing, feed management, water quality monitoring, harvesting, processing, cold-chain infrastructure, and distribution. The project is designed as an integrated farm-to-market ecosystem rather than a standalone fish farming operation.
Gohpur Fish Farmer Producer Company Limited, chaired by Anup Sarmah, will oversee ground-level execution and operations, leveraging its local expertise and farmer network within Assam’s aquaculture ecosystem.
Notably, this is Zappfresh’s second major aquaculture partnership after its earlier collaboration with Varuna Aquatech, highlighting the company’s accelerating efforts to build a structured seafood sourcing network.
Backward Integration with an Asset-Light Approach
Beyond securing fish supply, the project represents a significant step in Zappfresh’s strategy to improve operating economics. By transitioning from spot-market procurement toward a direct farm-to-market sourcing model, the company aims to reduce procurement costs by an estimated 15-20%, a move that could support EBITDA margin expansion as scale increases.
Importantly, Zappfresh is pursuing this through an asset-light model. Instead of acquiring and operating large aquaculture farms directly, the company is partnering with a Farmer Producer Company (FPC), allowing it to secure long-term supply without the substantial capital expenditure typically associated with land ownership and farm development. This approach provides supply security while preserving balance-sheet flexibility.
Strategic Importance of Assam and East India
The choice of Assam is strategically significant. Assam and the broader Northeast region represent some of India’s highest per-capita fish consumption markets, making the project valuable not only as a sourcing hub but also as a potential growth platform for premium seafood consumption in East India.
By embedding itself within Assam’s aquaculture ecosystem, Zappfresh gains access to a region with strong production potential while creating opportunities to serve both local and national demand.
The company may also benefit from increasing consumer preference for traceable food products. With fish sourced from scientifically managed farms in Gohpur, Zappfresh can potentially market products with an “Assam Origin” and fully traceable supply chain proposition. In premium seafood categories, such traceability can command pricing premiums of 5-10% compared with unorganized supply channels.
Cold Chain and Supply Chain Efficiency Gains
One of the key operational benefits of the project lies in reducing post-harvest losses. Industry estimates suggest that freshwater fish can suffer post-harvest losses of up to 25% in fragmented and unorganized supply chains. By integrating processing facilities and cold-chain infrastructure at the project site, Zappfresh aims to reduce these losses to below 5%. Lower wastage directly improves inventory efficiency, product quality, and profitability while strengthening customer satisfaction.
The project also diversifies the company’s sourcing base by focusing on freshwater fish species, complementing its existing seafood initiatives in shrimp and marine products. This creates a broader and more balanced protein portfolio for the company’s D2C platform.
Seed-to-Fork Control and Quality Differentiation
For a fresh food company, upstream sourcing control is increasingly becoming a competitive advantage. Freshness, quality consistency, traceability, and food safety are among the most important purchase criteria in seafood. By establishing integrated sourcing partnerships, Zappfresh reduces dependence on volatile wholesale markets while ensuring greater control over quality standards.
The company expects the project to create both direct and indirect employment opportunities across farming, processing, logistics, and distribution activities. Participation from local women through Self-Help Groups (SHGs) is also expected to form part of the broader ecosystem development strategy.
Market Perspective
Investors have increasingly focused on companies that control sourcing, processing, and distribution rather than relying solely on marketplace models. The Assam Aqua Project strengthens Zappfresh’s farm-to-fork strategy while creating potential long-term benefits through supply-chain stability, lower procurement costs, and improved margins.
As India continues to formalize its protein consumption market, integrated sourcing initiatives such as the Assam Aqua Project could become important differentiators for organized food brands seeking scalable and traceable supply chains.
